Heat Pump Installation, Stage by Stage
The heat pump installation process runs in order: a survey of your home, a heat loss design, a written quote, the grant application, the fitting, commissioning and a handover. In England and Wales your installer applies for the Boiler Upgrade Scheme grant and it is shown as a discount on your quotation and invoice. How long the job takes depends on your home and the survey.
An air source heat pump takes heat from the outside air and sends it to your radiators and hot water. Energy Saving Trust says air-to-water is the most common type in the UK, and that is the type this page follows.
Correct as of 6 November 2026. Grant amounts and rules on this page were checked against the GOV.UK grant notice (updated 20 October 2026) and Ofgem's guidance for property owners. Neither shows a change to the amounts.
The Seven Stages of Air Source Heat Pump Installation
- Enquiry: you describe your home, your current heating and what you want from the change.
- Survey: the installer looks at your radiators, pipework, hot water storage and outdoor space.
- Heat loss design: they work out how much heat your home loses on a cold day and size the system to match.
- Written quote: you get a price with the work listed and the grant shown on it.
- Grant application: submitted for you once the quote is agreed.
- Fitting: the outdoor unit goes in, the cylinder and pipework are connected and the electrics are wired.
- Commissioning and handover: the system is switched on, tested and explained to you.
The design stage matters most. A heat pump runs best when it is sized to your home's actual heat loss, and a guess based on house size alone can leave you with a unit that is too big or too small.
Heat Pump Installation Requirements: What the Survey and Fitting Cover
Most surprises show up at the survey, because it decides what has to change before a heat pump can work well. Energy Saving Trust's installation guide, dated 20 October 2026, covers the same ground.
Radiators and pipework
Heat pumps send water to radiators at a lower temperature than a gas boiler, often 35 to 45 degrees Celsius. Your installer works out whether your radiators are big enough at that temperature.
Where they are not, the usual fix is a larger radiator, and single panel radiators can often become double panel without taking more wall space. Narrow microbore pipework can also struggle to move water quickly enough, so it may need replacing.
Hot water cylinder
A heat pump does not make hot water on demand like a combi boiler, so most homes need a hot water cylinder. An existing cylinder usually has to be swapped for one that suits a heat pump.
If you have no room for a cylinder, other options include a smaller heat battery or instant hot water heaters at the sink.
Outdoor unit position
The outdoor unit can be as large as 1 metre by 1.5 metres, roughly the floor space of two wheelie bins. It needs a firm, level spot, a platform where the ground is unsuitable, and a drain or soakaway for water.
Electrics and controls
The heat pump needs an electrical connection of its own. Many installers bring in an electrician for this and for the controls.
Insulation helps a heat pump work well, but you do not need a lot of it to have one fitted.
Questions about what the grant covers on a quote?
Who Applies for the Funding, and What Comes Off Your Invoice
You do not apply for the heat pump grant yourself. Your installer sends the application to Ofgem, and GOV.UK says the grant "will be shown on your quotation and invoice".
The scheme covers England and Wales, and our Boiler Upgrade Scheme guide sets out its rules. The grant is £7,500 for an air-to-water heat pump. Eligible off-gas-grid homes can get £9,000 for an air-to-water heat pump until 31 March 2027, and a smaller air to air heat pump gets £2,500. It is a discount on the work, never a cash payment to you.
Here is how the paperwork runs next to the installation:
- Within 14 calendar days of the application: Ofgem contacts you to confirm the installer is acting for you and that you meet the rules. If it hears nothing, it may reject the application.
- One installer only: if several apply for your property, you can confirm consent for just one.
- After approval: the installer has three months to complete the work.
- Checks: Ofgem may phone you or visit to check the job, and MCS may contact you too.
What remains to pay after the grant is covered on the air source heat pump cost page, and heat pump finance explains how a loan could spread it.
When Heat Pump Installation Does Not Go Straight to Fitting
Sometimes the survey says the plan has to change before any fitting starts. It is better to hear that at the survey than halfway through the job.
- No space for a cylinder: the design moves to a heat battery or a different hot water setup, which changes the quote.
- Radiators that are too small: larger radiators go into the quote.
- Unsuitable ground or no drain nearby: the unit may need a platform, or a soakaway.
- A home that already has a low carbon system: the grant rules rule out swapping one low carbon system for another, so the funding route needs checking first.
- Another funding route: some households may qualify for the Warm Homes: Local Grant instead, which has its own eligibility rules.
Where We Work: Manchester, Salford, Stockport and Oldham
FreeBoilerUpgrade.uk works with households in England and Scotland, including Manchester, Salford, Stockport and Oldham. The areas we cover page lists where we work.
The Boiler Upgrade Scheme does not apply in Scotland, so Scottish homes follow a different funding route. Our Scotland page explains what that means for a heating upgrade there.
How FreeBoilerUpgrade.uk Helps
FreeBoilerUpgrade.uk offers air source heat pump and Boiler Upgrade Scheme help alongside funded boilers and insulation. Our team can explain how the grant works and what the paperwork involves, so nothing in the process comes as a surprise.

Common Questions About Installing a Heat Pump
Can I install an air source heat pump myself?
Not if you want the grant. Ofgem's guidance says the system must be installed and commissioned by an MCS-certified installer.
Will my heating be off while the heat pump is fitted?
Energy Saving Trust says your heating is likely to be off for most of the fitting. In winter, installers will often lend you electric heaters while the new system is plumbed in. Ask about this at the survey so you know what to expect.
What happens after heat pump installation?
Your installer should show you how the controls work and leave you the documents and their contact details. Heat pumps should be serviced once a year, like other heating systems, and your installer can arrange it.
